Discover – Preparation

Set up Template

  • Set up customer the project system (copy template)
  • Communication via project system – Scope Item – Action Items (Dashboards)

Scope Items

  • Pre-scoping based on the customer requirements
  • Create new scope items based on the customer requirements
  • Upload requirements to the project system and map them to the related feature (optional)

Set up demo system  

Schedule Workshop Execution

  • Schedule Discover Workshops on customer side (Business, BA, Architecture Stream)
  • One workshop per business process and in addition one work stream for the Architecture

Workshops Planning

One workshop per business process
(e.g. B2C shopping experience):

  • 2 Business Analysts for
    • Moderation and explanation
    • Note Taking

Duration:

  • 4 hours together with the customer in the morning
  • 4 hours in the afternoon to finalize the feature without the customer

Discovery – Onsite/Remote Workshops

Workshops

  • Templates for every workshop available in Project System
  • Run Discover Workshops together with customer business 
  • Architecture workshop based on
    • business requirements
    • business capabilities
    • needed products 

Scope Items

  • Adjust and enhance the scope items by screenshots from demo systems 
  • Create missing scope items (check if these scope items are relevant for project template)
  • Customer creates acceptance criteria for every feature
  • Get the sign-off for every feature incl. acceptance criteria by customer

Project System

  • Track the progress of the workshops in the system
  • Prioritize the product backlog together with customer 

Goal

  • All scope items must be scoped or descoped by the customer
  • Estimate exact project costs in Story Points

Source of information:

  • Scope status of every feature in the project, confirmed and signed off by customer

Discovery – Post Processing

Project setup & plan

  • Prioritize the product backlog 
  • Create sprint plans
  • Finalize the deliverables: proposed target architecture and project backlog

Create binding offer 

  • Offer is a Fixed Price project based on story points
  • Flexibility on scope items based on story points 

The customer can decide during the Engineer & Deploy phase to descope stories and bring new features in scope.

Project Template Improvement Process – feed back new features into Template 

  • Project Lead (PL) brings further feedback from Discover Workshops on new Scope Items and Business Processes. 
  • Template Owners (TO) accept or reject new features or Business Processes to assure high quality of the Template Project.
